Strategy document — brand & growth

Same product, same prices, no added budget.

3LINEZ already has what most brands pay for: a loved product, fair prices and loyal clients. Its three branches average 4.2★ across 748 Google reviews, and its TikTok out-engages every Saudi peer benchmarked. What it lacks is reach: 79% of its search traffic is people typing its name, and it ranks for no abaya searches.

The plan: fix the digital leaks in 30 days, reposition 3LINEZ around place (Jeddah, Makkah and Madinah), and grow through creative direction, creators and community. Same product, same prices, no added budget.

Search (Semrush, Saudi database, desktop)8.2K organic visits a month from 38 keywords; 79% of that traffic is the brand name

Sources: 3linez.com (homepage, product and returns pages), Linktree, Google Maps, TikTok, Instagram, Semrush Organic Research.

02 — What the data says

The product and the clientele are strong; every weakness sits in discovery.

Eight findings, each with what it means for the plan.

1. Search only finds people who already know the name. 79% of organic traffic (6.5K of 8.2K visits a month) is the brand name, ثري لاينز. Non-branded traffic fell 7.7% and ranking keywords fell 13.6%, and Semrush finds no commercial-intent keywords at all. Its closest search "competitors" are namesakes such as 3lines.com.sa, not abaya stores.

2. English-speaking demand lands on an Arabic-only site. 3LINEZ ranks first for "three lines", "3 lines" and "3lines", about 2K searches a month combined. The store has no English version, while Zahiyh and Haraer already run one. Visitors, pilgrims and expats who look for the brand cannot read it.

3. The homepage takes all the traffic; products take none. The homepage earns 100% of organic traffic and product pages under 0.01%. Products are named by code ("3L1068"), described only as "متجر عبايات" and sit on random URLs such as /wAOVpox. Laftah, on the same platform, gives every abaya a descriptive name, URL and paragraph.

4. Basic technical hygiene is broken. robots.txt sends Google to a sitemap that returns a 404, the only broken sitemap among six brands checked. The homepage description has typos and points shoppers to Snapchat and WhatsApp instead of the store. These are one-week fixes.

5. Local search undersells three strong stores. Semrush rates local presence "Poor": local packs appear on 18 of the brand's keywords but show 3LINEZ once. Two closed branches are still live on Google Maps (72 reviews, 3.0–3.5★), listing names differ, and the Jeddah listing links to Linktree rather than the store. Another 9% of organic traffic comes from a local result for an unrelated rest-house name.

6. Google's richest results go to other sites. On its 38 keywords Google shows 17 AI Overviews, 21 video results and 36 image packs. 3LINEZ appears in no AI Overview and no video result, despite 1,247 TikToks.

7. The clientele is real. 748 Google reviews average 4.2★, and in Jeddah the staff are the second most-discussed topic after the abayas, several by name. On TikTok, 3LINEZ earns more likes per video than any Saudi peer (see Competitors). The brand does not need to win trust; it needs more people to see what its clients already see.

8. Checkout and returns add friction for anyone not local. There are no Tabby or Tamara instalments, which all four Saudi peers offer, and refunds close after one day at the customer's cost. The Fashion Commission names hard returns and payment distrust among the brakes on Saudi online fashion, which is 13% of sales against 39% in the UK. The one-day window also looks shorter than the E-Commerce Law's 7-day return right; worth a legal check.

03 — The market

3LINEZ sells into a growing category, and its three branches sit on Saudi Arabia's main pilgrimage route.

The category grows about 5% a year; the traveller flow past its doors is 19.5 million pilgrims a year and rising.

The pilgrim corridor. Umrah and Hajj travel runs through Jeddah, Makkah and Madinah, and 3LINEZ already has a branch at each stop. What is missing is the last step: an English store that lets a visitor reorder from home.

The last box does not exist yet; every other stop already has a 3LINEZ store.

Sizing the prize (illustrative arithmetic, not a forecast). If 0.1% of Madinah's 21M yearly visitors bought one abaya at the SAR 170 median, that is 21,000 abayas, about SAR 3.6M a year. The same 0.1% of the 19.5M pilgrims gives a similar SAR 3.3M; the two groups overlap, so the figures do not add up.

04 — Competitors

3LINEZ's following is mid-table among Saudi peers, but its audience is the most engaged.

No peer builds its brand on place, and that is the opening.

Each 3LINEZ video earns almost twice Laftah's likes with a third of Laftah's followers. The content already works; it is simply seen by too few people.

The open position. Saudi peers compete on convenience, value or story, and the UAE labels on luxury. None builds its brand on place, and none has a store in each of the three Hijaz cities as its signature. 3LINEZ does.

05 — Pricing

3LINEZ already sells every day at the price its peers reach only on sale.

The move is to hold price and raise perceived value, not to discount.

Median regular price · SAR · homepage products
3LINEZSAR 170
HaraerSAR 285
LaftahSAR 296
ZahiyhSAR 345

Medians of the products shown on each homepage (3LINEZ 113, Laftah 67, Zahiyh 43, Haraer 41). On Saudi National Day the same peers dropped to SAR 190–196, the price 3LINEZ charges every day.

Regional luxury sits far above: Hanayen's median abaya is about SAR 1,530, Bouguessa's abaya-style coats SAR 2,400–3,750, Merrachi's abayas SAR 420–510. 3LINEZ should not chase that tier; it should borrow its presentation.

06 — Positioning

3LINEZ should own place: its three cities, Jeddah, Makkah and Madinah, where it has sold since 2021.

It is true, no peer claims it, and it speaks to locals and visitors alike.

Positioning statement. For the women of Jeddah, Makkah and Madinah, and the millions who visit each year, 3LINEZ is the local abaya brand. Where peers sell discounts or distant luxury, it offers fair everyday prices, a quiet editorial look and a community to join.

No slogan: the cities are the line. The brand signs off with its three cities and its founding year, in Arabic and English, as the redesigned store already does. It is a fact no peer can claim, so it needs no adjective. One question for the founders first: what the name 3LINEZ means to them, because the brand story should start there.

07 — Creative direction

Keep the phone, the faceless look and the Saudi spots the brand already shoots in; change the direction, not the gear.

The team already publishes at volume (1,247 TikToks), so the gain comes from craft, not count.

Faceless is the signature, not a limit. Crop at the shoulder; show the back, the hands, the walk and the drape. It protects privacy, respects modesty and lets every customer picture herself in the piece.

LeverDirection
LightGolden hour and open shade outdoors, window light indoors; one light source, never mixed with overhead fluorescents
PoseMovement over stillness: walking, turning, stairs, wind in the fabric. The drape is the product.
PlaceThe three cities as sets: Al-Balad's coral stone and wooden rawashin in Jeddah, the Obhur waterfront, Madinah's palm groves and old lanes. No shoots at the Two Holy Mosques.
Frame4:5 for the feed, 9:16 for TikTok and Reels, 3:4 on a plain ground for product pages
GradeOne warm, soft preset for everything, so any three posts look like one brand
Product pagesEvery abaya gets a name, a front shot, a detail, a moving clip and a fit note. The SKU stays on the label for stock.

Names, not codes. Take names from Hijazi craft, architecture and nature, such as Rawshan, Balad or Nakheel, and never from mosques. Each name becomes a searchable, shareable page instead of "3L1068".

Content pillars. Four recurring series, so every post has a job:

  1. The drop: new named pieces, shot in place.
  2. The fit: how each piece moves and sizes, answering the main reason Saudis hesitate to buy fashion online.
  3. The city: short Hijaz stories behind each collection.
  4. The girls: customer fits, creator picks and staff favourites.

Identity. The redesigned store prototype sets the system: paper-white ground, black type, the soft-pink ///LINEZ wordmark, a serif for headlines, square corners and full-bleed faceless photography, in English and Arabic. Compare it with the current store.

08 — Growth plan

Three levers replace spend: direction, not gear; affiliates, not ads; experience, not discounts.

Five workstreams put them to work on existing staff, platforms and stock.

WorkstreamWhat happensInstead of paying forFirst proof
1. Search and localFix the sitemap and typos. Name and describe every product. Build city pages in Arabic and English, such as عبايات جدة and "abaya shop Madinah". Clean up Google Maps: close the two dead listings, one name format, link to 3linez.com, reply to reviews. Add FAQs and product markup so AI Overviews can cite the store.Paid searchNon-branded visits and local-pack wins in Semrush
2. Creators and affiliates15–20 Hijazi micro-creators on commission codes, shown as "Shop your favourite" tiles on the new store. TikTok first, Snapchat for city stories, all faceless.Paid socialSales per creator code
3. Traveller activationEnglish store and WhatsApp line. Ship to the hotel or home from every branch. A suitcase-sized "gift from the Hijaz" box. QR cards with hotel concierges in Madinah and Makkah. Drops timed to Ramadan, Umrah peaks, National Day and Founding Day; GCC shipping first.Rent in tourist mallsShare of orders from English pages and from outside Saudi
4. Community and retention"3LINEZ Girls": a WhatsApp Channel and Instagram broadcast, a customer-fit wall on every product page, referral codes and early access to drops. A care guide after every order.Discount-led win-backRepeat-purchase rate and member count
5. ExperienceTabby and Tamara, 7-day returns, a size guide with fit notes, WhatsApp replies on Friday evenings too. Staff picks and review replies make the service visible.Sale-driven conversionConversion, return rate, review volume

Channel order follows reach: TikTok reaches 38.6M Saudi adults, Snapchat 25.3M and Instagram 18.2M (DataReportal, late 2025). Workstreams 1 and 5 go first: they cost nothing and make every later visitor count.

09 — Targets

The first year should more than triple non-branded search traffic, double TikTok, and bring one order in ten from English pages or outside Saudi.

Baselines are the verified figures above; targets are proposals to agree with the owners.

10 — Roadmap

Fix first, then relaunch, then grow: the leaks close in two weeks, the new bilingual store goes live by week 10, and Ramadan 2027 is the first traveller season.

WhenWhat shipsDone when
Weeks 1–2Fix the leaks: sitemap, homepage description, a product-naming template. Google Maps clean-up. Tabby and Tamara switched on. Returns moved to 7 days after a legal check.Sitemap indexed, listings consistent, instalments live
Weeks 3–6Creative reset: one phone shoot per city under the light, pose and place rules. The first 30 products renamed and re-shot. Content pillars start.30 product pages with a name, five shots and a fit note
Weeks 6–10New store live on Salla in Arabic and English, built from the prototype. City pages, FAQs and a size guide.English store indexed; first non-branded rankings
Months 3–4Creators and community: 10 creator codes, the 3LINEZ Girls channel, the customer-fit wall, review requests at checkout.10 active codes; first repeat-rate reading
Months 4–6Traveller season: concierge QR cards in Madinah and Makkah, ship-to-hotel, the gift box. Drops for Founding Day (22 February) and Ramadan, which starts around 8 February 2027.Orders from English pages above 3%
Months 6–12Scale: GCC shipping, the Hijaz capsule at SAR 250–350, 20 creator codes, drops for the Hajj season and National Day 2027.12-month targets met
11 — Risks and open questions

The biggest risk is losing the local core while chasing visitors, so Arabic and the Hijazi client stay first in every workstream.

RiskMitigation
Tourist focus dilutes the brand for localsArabic first everywhere; members get drops first; traveller products are additions, never replacements
Creators break the faceless rule or overpromiseA one-page creator brief, faceless required, codes tracked, non-performers dropped after 60 days
Sensitivity around the holy citiesShow place through streets, craft and nature, never the Two Holy Mosques; follow local filming rules
Returns abuse after moving to 7 daysUnused, tagged items only; exchanges encouraged; return rate tracked monthly
The team's timePhased work, one shoot day per city, templates for product pages
Confusion with other "3 Lines" businessesOne spelling everywhere, "abaya" in every page title, and a trademark check
